摘要:當(dāng)今酒店業(yè)正處于一個(gè)競爭激烈的時(shí)代,建立完整的酒店制度機(jī)制體系是必要的,而其中建立酒店員工激勵(lì)機(jī)制便成了飯店管理者的首選。本文深入分析研究了中國酒店業(yè)員工激勵(lì)機(jī)制的現(xiàn)狀,從中找到并發(fā)現(xiàn)問題,最終找出解決的對策與改進(jìn)措施。以期能幫助酒店人力資源管理更好地進(jìn)行并對酒店長期良好經(jīng)營發(fā)展起到一定作用。

所謂激勵(lì),就是指利用某種外部誘因比如組織通過設(shè)計(jì)適當(dāng)?shù)耐獠开?jiǎng)酬形式和工作環(huán)境來調(diào)動(dòng)人的積極性和創(chuàng)造性,以一定的行為規(guī)范和懲罰性措施,借助信息溝通,來激發(fā)、引導(dǎo)、保持和規(guī)范組織成員的行為,使人有一股內(nèi)在的動(dòng)力,向所期望目標(biāo)前進(jìn)的心理過程。讓人們自覺自愿地、努力地工作,并創(chuàng)造好的績效,以此有效的實(shí)現(xiàn)組織及其成員個(gè)人目標(biāo)的系統(tǒng)活動(dòng),是生產(chǎn)力中最活躍的因素。
酒店員工激勵(lì)的含義:飯店利用適當(dāng)?shù)牡莫?jiǎng)酬、晉升及改善工作環(huán)境等形式充分調(diào)動(dòng)酒店員工的積極性,并運(yùn)用一定的規(guī)章制度和懲罰措施來約束酒店員工的行為,使其自覺并自發(fā)地向酒店整體目標(biāo)靠攏,并進(jìn)行自我實(shí)現(xiàn)的過程。酒店員工激勵(lì)機(jī)制現(xiàn)狀
2.1 酒店缺乏人才競爭意識(shí)從而忽略了激勵(lì)重要性
目前,某些酒店對人才激烈競爭意識(shí)認(rèn)識(shí)不足,使得在人才爭奪日趨激烈,人才流動(dòng)日趨頻繁情況下,忽視了激勵(lì)工作的重要性,從而使酒店人才大量流失,酒店失去了運(yùn)營的活力,成了無源之水。
2.2 缺乏正確的人才觀從而忽視了酒店員工激勵(lì)
某些酒店管理者對人才重視不夠,觀念落后,還停留在“資本雇傭”階段,認(rèn)為只要付工資,員工就應(yīng)好好干。甚至某些酒店領(lǐng)導(dǎo)把自己看作是高高在上的統(tǒng)治者,對酒店員頤指氣使,不能調(diào)動(dòng)員工的積極性,不會(huì)激勵(lì)員工。工作表現(xiàn)如何都是一個(gè)樣,沒有相應(yīng)有效地獎(jiǎng)懲制度。這種沒有激勵(lì)措施的工作制度必然會(huì)導(dǎo)致酒店員工心理失衡,必將嚴(yán)重挫傷員工工作的積極性,于是有能力的員工就要離開該酒店,尋找更適合自己的單位,造成了人才的流失和不可估量的損失。
2.3 酒店激勵(lì)機(jī)制不夠系統(tǒng)
激勵(lì)機(jī)制是人事制度、分配制度、考評(píng)制度、獎(jiǎng)懲辦法、思想政治工作等多方面的綜合管理工作。從實(shí)踐得知,無論制定哪一種辦法都無法包羅萬象,長期、全面的發(fā)揮作用,必須是多種方式或辦法相互作用、相互促進(jìn)、相互補(bǔ)充。但不少酒店在設(shè)計(jì)員工激勵(lì)機(jī)制時(shí)缺乏系統(tǒng)的考慮,只考慮改革分配制度而且改革也不徹底,因而不能完全激發(fā)酒店員工的積極性。
2.4 酒店激勵(lì)機(jī)制缺乏科學(xué)性
主要表現(xiàn)在:沒有建立清晰明確的符合酒店發(fā)展水平和實(shí)際情況的業(yè)績評(píng)價(jià)標(biāo)準(zhǔn),酒店員工的工作效果無法衡量,難以實(shí)現(xiàn)獎(jiǎng)的心安、罰的心服。激勵(lì)措施不適度。對激勵(lì)措施的可行性效果沒有進(jìn)行分析就實(shí)施了。有的脫離實(shí)際,有的自相矛盾,執(zhí)行都困難,更不要說發(fā)揮激勵(lì)作用了。操作性不強(qiáng),沒有結(jié)合酒店實(shí)際落實(shí)責(zé)任、措施和獎(jiǎng)罰的程序。
2.5 酒店激勵(lì)機(jī)制穩(wěn)定性差
酒店在不斷發(fā)展,形勢在不斷變化,員工激勵(lì)措施也不可能永恒不變。但作為酒店的制度必須經(jīng)得起實(shí)踐和時(shí)間的考驗(yàn),要保持較長時(shí)間的穩(wěn)定性和連續(xù)性。有的酒店中的激勵(lì)機(jī)制的建立和執(zhí)行在相當(dāng)程度上簡單的成為酒店領(lǐng)導(dǎo)的指揮棒,隨意變化性較嚴(yán)重。
2.6 酒店缺乏有效的個(gè)體激勵(lì)機(jī)制
生存權(quán)利滿足的條件下,酒店員工還具有個(gè)體發(fā)展的需要。希望得到上級(jí)領(lǐng)導(dǎo)的賞識(shí)和重用,受到他人的認(rèn)可和尊重,有學(xué)習(xí)和發(fā)展的機(jī)會(huì),獲得情感上的釋放或滿足等。但在很多酒店里普遍存在兩方面的問題:一方面,大多數(shù)酒店過于依賴組織中的管理制度和管理程序來約束酒店員工完成的任務(wù),為此甚至延長勞動(dòng)時(shí)間而不計(jì)加班報(bào)酬,或者剝奪酒店員工公休假的權(quán)利,造成酒店員工內(nèi)動(dòng)力不足,積極性不高;另一方面,在激勵(lì)手段的運(yùn)用上,通常只采用加薪方法,認(rèn)為只要酒店員工的薪酬提高了就可最大限度地發(fā)揮其潛能,而沒有考慮酒店員工的精神等高層次需求。建立酒店激勵(lì)機(jī)制措施的對策
3.1 為員工進(jìn)行職業(yè)生涯規(guī)劃
酒店里的每位員工都有自己的思想和需要以及對酒店和工作方面的要求,假如酒店本身能多從員工角度出發(fā),在某種程度上滿足他們的合理需求,員工也就自然會(huì)全力為酒店服務(wù)。作為酒店管理者應(yīng)該為每一位員工設(shè)計(jì)好他的職業(yè)發(fā)展規(guī)劃,尤其是對高素質(zhì)人才的職業(yè)發(fā)展應(yīng)有一套明確的規(guī)劃發(fā)展方案,使員工能夠看到自己未來的發(fā)展的方向和發(fā)展目標(biāo)。因此,酒店在員工的培養(yǎng)上多投資,健全人才培養(yǎng)相關(guān)機(jī)制,為員工提供進(jìn)修以及其它能不斷提高自身技能和素質(zhì)的學(xué)習(xí)機(jī)會(huì)。這樣健全的職業(yè)生涯發(fā)展規(guī)劃必(下轉(zhuǎn)第113頁)(上接第68頁)然會(huì)受到員工的推崇,員工也會(huì)真心為酒店服務(wù)。
3.2 建立以經(jīng)濟(jì)利益為核心、措施多樣化的激勵(lì)機(jī)制
物質(zhì)需求是人們從事任何社會(huì)活動(dòng)的源動(dòng)力。因此,物質(zhì)獎(jiǎng)勵(lì)是工作激勵(lì)的主要方式,也是目前酒店行業(yè)內(nèi)部運(yùn)用得最普遍的一種激勵(lì)方式。把同一級(jí)別的工資按檔次分開,為得到高檔次的工資,處于同一級(jí)別的工作人員就必然會(huì)積極投入到工作當(dāng)中去。對能積極提出合理化建議以及對工作能做到技術(shù)上不斷革新的員工應(yīng)給予一定的報(bào)酬獎(jiǎng)勵(lì),從而激勵(lì)員工工作的創(chuàng)造性和積極性,也必將有利于酒店管理及生產(chǎn)上的改進(jìn)和發(fā)展。另一方面也可采用員工持股分紅的管理形式,這樣員工的自身利益就與酒店的興衰緊緊聯(lián)系在了一起,員工工作創(chuàng)造性和主動(dòng)性就會(huì)最大限度的發(fā)揮出來,這樣不僅提高了勞動(dòng)生產(chǎn)工作效率,也增加了酒店的經(jīng)濟(jì)效益,達(dá)到了個(gè)人與酒店共贏的最終目標(biāo)。
3.3 創(chuàng)建適合酒店特點(diǎn)的企業(yè)文化
酒店只有提供長期的組織內(nèi)部建設(shè),滿足員工的需要,才能調(diào)動(dòng)員工的積極性和主動(dòng)性。這種組織建設(shè)應(yīng)該是橫向與縱向全方位、全覆蓋的內(nèi)部文化建設(shè)。企業(yè)管理在某種程度上就是用特定的企業(yè)文化塑造人、管理人,酒店文化是酒店人力資源管理中的一個(gè)有效地和重要的運(yùn)行機(jī)制,只有當(dāng)酒店自身文化內(nèi)涵能夠真正滲透到每位員工的價(jià)值觀時(shí),他們才能把酒店的發(fā)展壯大當(dāng)成自己的發(fā)展奮斗目標(biāo),因此用員工認(rèn)同的可行文化來管理企業(yè),這樣才能為酒店的長遠(yuǎn)發(fā)展提供動(dòng)力,得到員工的支持。員工處在酒店優(yōu)秀文化氛圍中更易發(fā)揮自己的最大潛能,創(chuàng)造出更大的價(jià)值。這必將有利于使得人際關(guān)系和工作氛圍等軟件環(huán)境得到提升,對酒店員工的工作效率和工作目標(biāo)也將產(chǎn)生積極有利的影響。
3.4 及時(shí)、充分、準(zhǔn)確了解員工的需求
激勵(lì)是源于人們需求的存在。拋開了需求來談激勵(lì),是無法實(shí)現(xiàn)的空中樓閣。馬斯洛需求層次理論提醒我們:人的需求是有多樣的、有層次的、動(dòng)態(tài)的以及潛在的。這就決定了我們在制定和完善激勵(lì)措施時(shí)必須及時(shí)、準(zhǔn)確和充分的了解員工的需求,抓住主要合理需求作
為企業(yè)激勵(lì)制度制定的主要依據(jù)。這樣才能有章可循,收到良好的激勵(lì)效果。因此,建立激勵(lì)制度就應(yīng)了解需求的層次,然后去盡量滿足它以及更高層次的需求。
綜上所述,酒店員工激勵(lì)制度的建立必然會(huì)極大的調(diào)動(dòng)員工的積極性和創(chuàng)造性,而員工的積極性和創(chuàng)造性是酒店競爭力和發(fā)展壯大的核心,進(jìn)而必將最大程度地提升了酒店的綜合實(shí)力。酒店對于激勵(lì)制度的高度重視也體現(xiàn)了對人才的重視。只有把激勵(lì)制度運(yùn)用到酒店的實(shí)際管理當(dāng)中去,有序建立開放的、完善的和符合員工需求的激勵(lì)制度,酒店本身才能在激烈的市場競爭中站穩(wěn)腳跟,并不斷的發(fā)展壯大。

2、拾金不昧10000元(含)以上或價(jià)值同等的物品,給予員工個(gè)人及部門各獎(jiǎng)勵(lì)積
分2分,并通報(bào)表揚(yáng)。
3、年終員工個(gè)人獎(jiǎng)勵(lì)積分作為評(píng)選優(yōu)秀員工的依據(jù)之一。部門獎(jiǎng)勵(lì)積分作為評(píng)
估部門管理人員的重要依據(jù)之一。
2、樂于助人
? 在個(gè)人工作職責(zé)外,主動(dòng)向客人、員工提供協(xié)助,受到客人及同事高度贊揚(yáng)者(有書

財(cái)產(chǎn)和人身財(cái)產(chǎn)免遭損失和傷害的,在酒店宣傳欄內(nèi)通報(bào)表揚(yáng),并視具體情況給予一定精神表揚(yáng)和物質(zhì)獎(jiǎng)勵(lì);
? 為使酒店、客人及同事財(cái)產(chǎn)、人身免遭損失和傷害而付出巨大犧牲者,依據(jù)國家有關(guān)
規(guī)定,享受酒店特別獎(jiǎng)勵(lì)和補(bǔ)助。
4、合理化建議和技術(shù)創(chuàng)新
? 為了酒店的經(jīng)營和發(fā)展,充分發(fā)揮個(gè)人能力、經(jīng)驗(yàn)和知識(shí),提出改進(jìn)意見和對現(xiàn)工作
流程和技術(shù)進(jìn)行創(chuàng)新,從而提高了工作效率、降低了能源消耗,被酒店、客人采納和認(rèn)同者,獎(jiǎng)勵(lì)100-1000元和通報(bào)表揚(yáng)。
5、受省、市表彰
代表酒店參加省、市團(tuán)體競賽活動(dòng),取得優(yōu)異成績(前3名),為國光豪生贏得了榮譽(yù),依照省市獎(jiǎng)勵(lì)標(biāo)準(zhǔn),酒店給予表彰和特別獎(jiǎng)勵(lì)。
6、季度、半年、優(yōu)秀員工

? 當(dāng)事人所在部門根據(jù)事件的實(shí)際情況,如實(shí)填寫“獎(jiǎng)勵(lì)申請單”,報(bào)送人力資源部。? 人力資源部核實(shí)“獎(jiǎng)勵(lì)申請單”后,并按照獎(jiǎng)勵(lì)規(guī)定標(biāo)準(zhǔn)做出意見。
? 如達(dá)到獎(jiǎng)金獎(jiǎng)勵(lì)標(biāo)準(zhǔn),人力資源部將填寫“費(fèi)用支出單”,后附“表揚(yáng)信”及“獎(jiǎng)勵(lì)
申請單”,經(jīng)人力資源部總監(jiān)、財(cái)務(wù)部總監(jiān)、總經(jīng)理批準(zhǔn)后,由人力資源部根據(jù)事件影響選擇發(fā)放方式,如公開頒獎(jiǎng)、部門頒發(fā)或員工直接領(lǐng)取等。
四、處罰條例

前兩天看到一篇文章,題為兩熊賽蜜,看完后感慨頗深,文章內(nèi)提到的黑熊和棕熊都以采蜜為生,它們養(yǎng)著同樣多的蜜蜂,有一天它們決定比賽看誰養(yǎng)的蜜蜂采的蜜多。
在黑熊想來,蜜蜂接觸的花的數(shù)量就是其工作量,每過一季度,黑熊就公布每只蜜蜂的工作量,獎(jiǎng)勵(lì)訪問量最高的蜜蜂,但它從不告訴蜜蜂是在比賽,只是讓它們比賽訪問量。而棕熊和黑熊就不一樣,它直截了當(dāng)告訴眾蜜蜂:它和黑熊比賽看誰產(chǎn)的蜜多,它每季度把測量結(jié)果張榜公布,同時(shí)它也設(shè)立了一套獎(jiǎng)勵(lì)制度,重獎(jiǎng)當(dāng)月采花蜜最多的蜜蜂,如果一個(gè)月的蜂蜜總產(chǎn)量高于上個(gè)月,所有蜜蜂都會(huì)不同程度的獎(jiǎng)勵(lì)。一年過去了查看比賽結(jié)果黑熊的蜂蜜遠(yuǎn)不及棕熊的一半。
到此文章就結(jié)束了,但其實(shí)都能看出黑熊的本意是讓蜜蜂搜集更多的信息來讓它們競爭,但由于獎(jiǎng)勵(lì)范圍太少,為搜集更多信息的競爭變成了相互封鎖消息,蜜蜂之間競爭的壓力太大,一只蜜蜂即使獲得了信息也不愿與其他蜜蜂分享。而棕熊則不一樣,它獎(jiǎng)勵(lì)范圍不限于一只蜜蜂,為了采集更多的花蜜,蜜蜂相互配合,嗅覺靈敏、反應(yīng)快的負(fù)責(zé)打探,力氣大的負(fù)責(zé)采集,剩下的負(fù)責(zé)貯存后釀成花蜜。
由此可看出激勵(lì)員工固然重要,但激勵(lì)員工也要講求方法方式,當(dāng)然激勵(lì)員工之間的競爭不失為一種方法,但相比之下,激勵(lì)所有員工的團(tuán)隊(duì)精神、創(chuàng)新精神更具意義。也只有這樣才能經(jīng)得起客人不斷的質(zhì)疑和挑戰(zhàn)。同時(shí)員工的智慧力和判斷力也應(yīng)給以充分的肯定,其實(shí)有一個(gè)人所共知的心理原則,即每位員工都往往愿意重復(fù)那些受到別人獎(jiǎng)賞的行為,而都不愿重復(fù)那些得不到獎(jiǎng)勵(lì)的行為。因此,要讓員工不斷取得優(yōu)質(zhì)服務(wù)的工作業(yè)績,企業(yè)可以對他們給顧客帶來優(yōu)質(zhì)服務(wù)的行為進(jìn)行獎(jiǎng)勵(lì)。
同時(shí)犯了錯(cuò)誤后酒店又要幫助他們找出出錯(cuò)的原因,從而使他們不斷成長和不斷樹立自信心。員工會(huì)以這樣的酒店工作而自豪,這種自豪也就會(huì)體現(xiàn)在真正的快樂上----不是非要做自己喜歡的事,而是喜歡自己做的事,當(dāng)然這種快樂也會(huì)感染每一位客人,讓它們除了被尊重以外感受到酒店帶給他們的人生樂趣。
弄清楚了激勵(lì)員工的內(nèi)涵和方向,才有利于酒店的長久發(fā)展,這種觀念將散發(fā)出酒店的魅力,真正做到以人為本,從而吸引客人為酒店創(chuàng)造良好的利潤。

員工工作沒有激情,許多時(shí)候是因?yàn)樗麄儗ψ约旱那巴荆瑢ψ约旱奈磥恚瑢ψ约涸诒拘袠I(yè)有何發(fā)展沒有一個(gè)明確的方向性,不知道自己的付出會(huì)有什么樣的結(jié)果,什么樣的回報(bào)。用平時(shí)我們講的就是人生失去了方向,目標(biāo)。所以,當(dāng)一個(gè)人不知道自己的付出是為了什么時(shí),他就會(huì)消極,就會(huì)沒激情工作,就會(huì)出現(xiàn)“當(dāng)天和尚撞天鐘”的消極怠工情況!所以,我們做為人事部培訓(xùn)人員也好,還是部門管理者也好,對于那些有理想,有抱付的而又失去方向的員工我們要多在他的職業(yè)規(guī)劃上做文章,讓他們更好地認(rèn)識(shí)自己,認(rèn)識(shí)酒店這個(gè)行業(yè),了解酒店的一個(gè)發(fā)展方向,去積極引導(dǎo)員工找到發(fā)展的目標(biāo),幫助其實(shí)現(xiàn)目標(biāo),這樣必定會(huì)讓那不想平庸的心又一次激情澎湃!三:尊重自己的員工,關(guān)心自己的員工
酒店行業(yè)是一個(gè)人與人交際最多的行業(yè),我們每天會(huì)面對各式各樣的客人,領(lǐng)導(dǎo),同事等等。人與人交往,對別人的尊重,關(guān)心這是達(dá)成友好關(guān)系的第一步,特別是在酒店領(lǐng)導(dǎo)與員工之間。在有的酒店,一個(gè)部門負(fù)責(zé)人連自己手下十幾二十個(gè)人的名字都記不全,連是否是自己部門的人都搞不清,這樣的領(lǐng)導(dǎo)無疑是失敗的。激勵(lì)員工,我們就要尊重自己的員工,早晨能給他們一個(gè)微笑,就請不要給一朵“烏云”;能親切地問好,就不要悶不著聲。在工作中生活中,多關(guān)心自己的員工,了解他們有什么工作,生活上的困難沒有?多找他們談心,拉家常都行,總之,讓他們感覺到領(lǐng)導(dǎo)在身邊,領(lǐng)導(dǎo)在關(guān)心自己,在想著自己。那么他們哪怕是出自感動(dòng)也好,他們都會(huì)努力工作,因?yàn)樗麄儾幌雽Σ黄鹉悖幌胱屇氵@樣的好領(lǐng)導(dǎo)失望!所以,領(lǐng)導(dǎo)們要去拉近與員工的距離,讓他們愿意跟著你做事,多尊重他們,多關(guān)心他們!
四:自己要適當(dāng)?shù)厝ь^做點(diǎn)事情
酒店招人難已經(jīng)是這兩年每家酒店都頭痛的事情。然而,在招不到人的同時(shí),我們的酒店還是要運(yùn)轉(zhuǎn),所以,加班,加班,總是在不停地加班。這也是讓員工失去激情的原因之一。那么怎樣才能讓有限的人去更有激情地完成那艱難的任務(wù)呢?讓每個(gè)人都能超常發(fā)揮自己呢?領(lǐng)導(dǎo)帶頭一起做會(huì)起到不錯(cuò)的效果。在許多酒店,多房時(shí)各部門的領(lǐng)導(dǎo)都去到客房部,與員工一起,收垃圾,撤布草等等,員工們看到這的情境,看著自己的領(lǐng)導(dǎo)與自己共同戰(zhàn)斗,他們有了感動(dòng),感激后便激發(fā)了激情,做事的效率就這樣上去了。所以,領(lǐng)導(dǎo)們只要你們適當(dāng)?shù)呐c員工們戰(zhàn)斗在一起,效果是十分不錯(cuò)的!
五:敢為員工爭取,承擔(dān)
酒店的工作雖說沒有什么大事會(huì)發(fā)生,但是一件小事有時(shí)處理不當(dāng)也會(huì)釀成大錯(cuò)。當(dāng)我們員工發(fā)生錯(cuò)誤時(shí),影響到領(lǐng)導(dǎo)時(shí),有的領(lǐng)導(dǎo)會(huì)立即大罵員工的不是,一些事情甚至都不經(jīng)過調(diào)查就為自己的員工定性,處理員工。其實(shí)這樣的處事行為是對員工的最大傷害,因?yàn)椋约旱睦洗蠖疾幌嘈抛约海疾荒軒偷阶约海I(lǐng)導(dǎo)只會(huì)處罰自己,跟隨這樣的人工作會(huì)有激情嗎?有功是你的,有錯(cuò)是員工的,讓人生厭!激勵(lì)員工,我們就要敢去為員工爭取他們的利益,當(dāng)不是他們的錯(cuò)時(shí),領(lǐng)導(dǎo)要敢于出來為他們說話,為他們不平;是他們錯(cuò)時(shí),領(lǐng)導(dǎo)要敢于去為他們承擔(dān)起一些責(zé)任,然后去總結(jié)這些過失,錯(cuò)誤。在員工出錯(cuò)時(shí)請不要一味地去責(zé)怪他們,因?yàn)樗麄円呀?jīng)因?yàn)閾Q錯(cuò)給你帶來的麻煩很不安了,這時(shí)的他們會(huì)很內(nèi)疚,而你去一味罵他們,他們會(huì)覺得你讓他成了你的出氣筒,慢慢地,內(nèi)疚沒了,連認(rèn)錯(cuò)的心都會(huì)沒了!所以,敢為員工爭取,承擔(dān)的領(lǐng)導(dǎo)必能很好地激勵(lì)自己的員工努力工作!激勵(lì)員工,不是一個(gè)說做到就能做到的工作,那需要慢慢地去行動(dòng)。多去關(guān)心員工,多尊重員工,多為員工承擔(dān)點(diǎn),多去幫助他們。請相信你的付出是會(huì)有很好收益的,因?yàn)槿耸请y以捉摸的同時(shí)也是最有感情的動(dòng)物!
