如何當好副校長

如何當好副校長,這是每位副校長都無法回避卻不得不面對的問題。目前,作為副校長普遍存在著這樣的思想:想說不能說、說了怕說多、說了不頂用;想干、能干卻不能干,干了怕過站,怕校長有意見;做事不做主、做主心沒譜、權在校長手;開會走過場、點頭念贊經、團結份量重;遇事趕緊躲、責任別找我、去找校長說;讓干我就干,什么也不管、有事問下邊。究其原因,有些副校長位置擺不正,角色意識不強,不知道該做什么,怎么做,做到什么程度。

其實,副校長既是校長的助手,又是分管工作范圍的指揮員,承上啟下,地位十分重要。副校長能否根據一定崗位的要求“準確就位”演好合適地角色,不僅影響到班子的團結,能否發揮班子的整體功能,而且對學校管理整體效率的高低起著重要作用。那么作為一名副校長應該如何扮演好自己“兵頭將尾”的角色呢? 我個人認為,作為一名出色的副校長就要作到:攬事不攬權;做事不爭功;到位不越位;用權不越權;陪同不炫耀;上下要搭橋。這樣才能當好副校長,才能讓遺憾遠離身邊,讓合作走到中間。否則,就是失敗的副校長。

一、擺正位置,正確認識副校長的地位和作用

相當一部分老師認為副校長是襪子變手套,位置上升了作用減小了。對于一個學校來說,上有校長總攬全局,下有各科室主任及科室人員做具體工作,副校長只不過是個擺設,有其職位,卻無其實權。這些錯誤的說法,折射出一些人對副校長地位和作用理解上的偏差,認識上的錯位。其實,“物以類聚,人以群居”。說明人生存的基本就是結群,每個人都在為別人做事的同時,也都在享受他人給予自己的那一份,權利與義務是統一的。正、副校長的設置本身就是工作的需要,是為達到某種目標所進行的合作與分工。所以,做好副校長的關鍵是擺正位置,正確認識副校長的地位和作用,調整心態,以積極的態度配合主官的工作,而不是時時比較我如何如何,對方如何不行。華爾街老板對副手有一個標準:“你要站起來比他高,但是你要彎腰行動,讓任何人看不出你比他高。”這也許是當好副校長的訣竅,或許這樣才能協助校長把事情做好。

二、當好參謀,發揮“清醒劑”作用

善做“外腦”,當好參謀。要想當好校長的“外腦”,就要發揮聰明才智,并懂得在合適的時機將你建議的發明權免費提供給校長,這樣做的副校長就可能成為校長的“外腦”。因為,校長要觀全局,理思路,定決策,抓建設,不可能事事正確,做副校長就要多替校長思考問題,時時提醒校長,糾正校長的錯誤。他考慮正面,你考慮反面,并且要想得多些,把問題看得更深遠,甚至提出相反的意見,并把自己的意見用合適的方法充分表達出來。比如,選擇大家心情好的時候說,開會的間隙時候說,聊天扯家常時說等等。如果對校長的任何意見都表示贊同,就失去了副校長的意義。當然,在學校以及相當一些單位之中,對一把手點頭的人太多,說什么都豎大拇指,決策英明,方法高,錯誤的決策也不說。出了錯誤,有了問題,拍頭動腿,我當初怎么沒想到呢。所以,副校長就像“清醒劑”時不時給主官注射一只。

三、添空補缺,發揮“粘合劑”的作用

當副校長除了把分管的工作抓好,還要善于添空補缺,發揮“粘合劑”的作用。人無完人,校長也一樣。副校長盡可能朝校長能力的短處方向發展,以彌補校長的短處,這樣才會形成優勢互補,水乳交融的上下級關系,起到“粘合劑”的作用。如果副校長一味朝校長長處的方向發展,可能形成一種“競爭”關系。比如,某校長業務能力的精通,其副校長的業務能力也不錯,那么,校長非但不會欣賞副校長的業務能力,反而可能挑出副校長業務中的錯誤。反之,如果副校長的管理一流,那么,校長一定會欣賞副校長的管理方法。做副校長還要善于補缺,校長事情多,有些事情想不到,這時提醒校長哪些事該做了或者副校長代替校長把事情完成,事后向校長匯報。校長臨時不在時,根據上級和校長的指定履行校長職責。真正做到添空準確、到位、及時;把缺口粘得住,粘得牢。

答:當我的意見與校長的意見不一致時,我將本著“服從不盲從,搭臺不拆臺”的原則來理智地處理,做到三點:

一、充分表述,二、模范執行,三、反饋調整。具體如下:

1、充分表述:在有理有據的前提下,選擇恰當的時間、地點、場合,按組織程序向校長充分表述自己的看法和想法,提出自己的思路,爭取校長的理解與采納,同時態度誠懇,做到良藥不苦口,忠言不逆耳;

2、模范執行:當自己的意見不被采納時,則本著“求同存異”的原則,模范執行校長的決定,并在工作中努力去適應、理解、配合校長的想法,做好工作;

三、反饋調整,“智者千慮,必有一失”,當校長的決定在實踐確實有失誤時,則將情況如實反饋給校長,并繼續向校長提出合理化的建議,真誠地表達自己的想法,爭取校長的最終理解,同時默默無聞地做好補救工作,全力維護校長的權威。

四、你作為副校長,怎樣調動中層干部的工作積極性?

答:我認為:作為副校長,要調動中層干部的工作積極性,必須做到“四心”:即關心、放心、寬心和公心。

1、關心,建立管理親和力:不擺架子,主動關心中層干部的工作,消除和中層干部之間的距離,在管理親和力中建立工作和諧感;

2、放心,建立工作信任感:充分相信中層干部的工作能力,在交待大原則的前提下,給足工作空間,讓他們充分發揮工作自主性與創造性,實現工作價值,不橫加干涉,說長道短;

3、寬心,建立工作安全感:一是切實為中層解決工作中的具體困難,讓他們產生安全感,二是在他們工作中出現失誤時,更要給足安全感,要體諒他們工作的具體處境,主動檢討自己在管理和指導上的疏忽,然后和他們一起總結失誤原因,指明彌補措施,為他們下一步工作加油鼓勁;

四、公心,提高評價公正性:本著“大聲表揚,小聲建議”的原則,在對上對下的各種場合評價他們的工作都要充分肯定成績,闡述他們勞動的價值,給他們一個客觀公正的評價反饋。只要在和中層干部的磨合中做到以上“四心”,我相信中層干部會有工作積極性的。

五、你認為副校長應具備什么素質?

答:我認為一個合格的副校長應具備三大素質:一是個人魅力,二是管理水平,三是創新能力。

1、個人魅力,個人魅力由“德、才、體”三部分構成,作為副校長,應有較高的思想境界,具有大局意識,辦事公正,同時,“打鐵還需本身硬”,知識結構合理,能體現“多能一專”,在專業上不會鬧出“瞎子牽瞎子”的笑話,最后,還要有健康的體魄,充沛的精力,來適應紛繁復雜的工作;

2、管理水平,能適應副校長雙重身分的特點,在管理上既當戰斗員,又當指揮員,具有一定的溝通能力和協調能力。

3、創新能力,在工作中能因地制宜,因時制宜,捕捉恰當的切入點,進行創造性的工作,不但能抓工作,而且還能創造性地抓出特色化的工作。

六、假如你分管教育科研工作,你將怎樣抓好這項工作?

3、抓實施,作為副校長應組織教導處作好教育科研的過程管理,作好教師培訓及實驗指導,督促實驗的各個環節落到實處,保證實施順利,為科研的成功提供保障。

4、抓激勵,作為副校長應在教育科研激勵機制上的擬定與實施上起著重要作用,在教育科研上體現“干和不干不一樣,干好和干差不一樣”,發揮科研機制為教育科研的前進的推動作用。

七、你將怎樣對待校長工作中的失誤?

答:俗話說:“智者千慮,必有一失”,校長是人不是神,在工作中出現失誤是難免的,作為副校長,我在這個時候,主要做兩件事:一是主動承擔過錯,二是及時彌補過錯。主動承擔過錯的原因有三點:一是本能反映,校長是腦,副校長是手,磚頭掉下來,手肯定會本能地去保護大腦的;二是大局趨使,校長是學校的統帥,統攬學校全局,副校長承擔過錯的目的就是保護校長的威信,讓他能更為順利地主持學校大局工作,所以,為了學校全局利益,副校長受點委屈,值!三是職責所在,校長工作失誤,副校長肯定在建議與促進方面不太得力,所以承擔責任也不為過。在彌補工作失誤的時候,不能張揚,更不得亂發議論,顯示其能。總之,善待校長的過錯,是副校長為了維護學校大局的一個明智之舉。

八、你如果分管德育,你將怎樣開展工作?

答:如果我分管學校德育,我將這樣開展工作:

1、把握一個綱:按中國德育綱要的精神開展工作;

2、聯系一個情,即將綱要精神與校情聯系起來,適合學校的實際、教師的實際及學生的實際,避免綱綱校脫節;

3、擬定一個題,結合學校實際,在廣泛征求意見的前提下,擬定具時代特色和學校個性的德育專題,統領學校德育工作;

答:我認為,副校長的非權力因素主要表現在三個方面:道德品質、知識才干和真摯情感。

1、道德品質,作為副校長,具有高尚的道德情操、優良的生活及工作作風,就會散發出獨特的人格魅力,讓領導賞識、教工敬佩,產生較好的管理影響力;

2、知識才干,作為副校長,要有合理的知識結構,稱得上是“多能一專”型教師,“骨干教師型”干部,同時,創新意識強,工作能推陳出新,在管理中讓人覺得有信賴感;

3、真摯情感,副校長要和教工交朋友,管理要有親和力,通過真摯的情感縮短人與人之間的距離,提高管理的吸收力。總之,非權力因素在整個管理中占有十分重要的地位,作為副校長應合理使用非權力因素,將管理工作干得更好。
