集控運行值內培訓之我見

近年來,就如何有計劃、有步驟、有成效地開展好運行值內培訓工作這一問題,筆者結合實際工作進行了認真思考,現談談自己的想法,和大家一起探討。

尋找有效的培訓方法

不同的培訓方法具有不同的特點,視培訓對象、培訓內容不同,各種方法也是互有優劣。一個合適有效的培訓方法,需要考慮到培訓的目的、培訓的內容、培訓對象的自身特點及企業具備的培訓資源等因素。

一要激發運行人員“我要學習”的意識。由于傳統教條的學校教育潛移默化,導致長期以來大部分人主觀意識里抱著被動接受的學習態度,已經不能適應現代化發電企業的需要。如何才能將“要我學習”轉化為“我要學習”呢?首先要加強形勢教育。要在日常培訓工作中對包括國內電力發展情況、新廠新制下的人力資源優勢以及全新的人才競爭機制等方面的內容進行及時的分析和宣貫,增強員工的危機感和緊迫感;其次要進行崗位鞭策。要常常利用培訓時機和值內人員交流,引導大家站在更高一個崗位上做事情,鼓勵大家提出新問題,勇于暴露自己知識的差距匱乏,為提高水平打下基礎,從而自然而然地把學習當作是自己的一個內在需求;再次,要及時表揚。對于運行人員工作中取得的進步要及時給予表揚,充分肯定成績,讓大家感知置身于學海中的樂趣,明白“我要學習”贏來的必定是鮮花簇擁下的肯定和成功。這樣一來,大家對“我要學習”就有了認同感,把“我要學習”變成了執著的、急需的、迫切的個人意愿。

二要根據個人實際量體裁衣、因材施教。培訓中一定要從每個人的實際崗位出發,針對個性的不同特點,采用相適應的培訓方法,即要解決好“材”與“教”兩方面問題。一方面,因材施教原則要求我們深入了解對象,研究對象,熟悉每個人的特點,有的放矢地進行培訓。值內培訓對象都是同事,平時工作、學習、生活和愛好無所不談,存在的只是崗位不同、年齡不同、性別不同以及知識結構和接受能力的差別,因此在第一手資料掌握上,值內培訓比部門或企業培訓更具有先天優越的條件;另一方面,制定的培訓計劃既要有共性,也要有個性,不能搞一刀切、一鍋湯、一言堂,要從個人問題出發,從崗位目標出發,針對每個人的實際特點制定切實可行的學習計劃,既不能閉門造車、裹足不前,也不能好高騖遠、不切實際。

三要做到“理論聯系實際”與“從實際到理論”的結合。這兩者存在著一個培訓出發點的區別,必然導致一個培訓實質的差別。“理論聯系實際”可能是每個人耳熟能詳的一句“金科玉律”,但那是要在學校內完成的主要教學方法,培訓學習的對象是理論;而實際上我們并不是像在大學里演繹理論,而是在探討企業生產活動,面對的是具體的生產實踐內容,也就是在日常培訓中,我們培訓學習的對象是具體的、大量的操作內容,掌握了這些具體操作內容,就意味你的崗位職責已拿下80%,其余的20%內容就是把零碎的、片面的操作經驗上升到完整的、全面的原理性的理論,這一過程實質就是“從實際到理論”的過程。從具體的學習對象到原則性理論這一過程,顯然更符合常人的思維模式,也更能激發大家學習的興趣。

四要推行“長江后浪推前浪”學習法,掀起全面學習的熱潮。值內個人年齡、崗位、閱歷、知識結構不同,學習既定目標相差很大,因此,在學習的人里面,老師傅靠的是崗位自學,中生代靠的是執著信念和滿腔熱忱,年輕人則靠提醒敲打;同時,每個人對待學習的態度和努力程度相差很大。所以,如何改變當前各值普遍存在的消極被動、游兵散勇式的學習,把大家的思想統一到共同學習、共同進步上來,這是需要每個值長認真思考。

原來農村人趕毛驢有三個辦法:一拉、二推、三打,也就是前面拉你不走就從后面推,從后面推你再不走就用鞭子打。既然年輕人的學習靠提醒敲打,那么我們就專門抓年輕人的業務學習,而且要用“趕毛驢”的辦法來強抓,只要有利于值內培訓,怎么要求都不為過。一抓問題就出來了,有問題誰講解?同匯報制度一樣,建議采用逐級解答的方式,即學習人員問副值,副值問主值,主值問機組長,機組長問值長,只要平時抓好學習人員,學習任務自然會層層落實,提起一條線,拎起一大片,最終勢必會掀起“長江后浪推前浪”的學習熱潮。

五要堅持“授人以魚”與“授人以漁”相結合。中國有句古話叫“授人以魚不如授人以漁”,說的是傳授給人既有知識,不如傳授給人學習知識的方法。道理其實很簡單,魚是目的,釣魚是手段,一條魚能解一時之饑,卻不能解長久之饑,如果想永遠有魚吃,那就要學會釣魚的方法。我們的培訓工作尤其要做到這一點,讓他干什么很容易,一說他就明白,或照操作票執行就好了,但以后類似的工作,你還得重復教,這樣你的培訓工作顯得很累很被動,對方也變成了按步就班的機器人。比如,對待主值培訓,筆者在培訓計劃里加入了“掌握邏輯圖”這一內容,期限10天,效果就很好,主值在邏輯方面的知識再也不是問來的,而是自我學習,自我拓展,學到的知識既準確又豐富,大大超過了預期目的。

存在的不足及應對措施

當前各值培訓方法百花齊放,目前均還沒有一個完整的培訓機制,培訓方法必然存在不健全、不成熟的地方,甚至還存在一些錯誤的認識和落后的觀點,使培訓很難達到預期的效果。總結起來,培訓工作易陷入以下誤區:

一是急功近利,以考代培。這里要強調的是,培訓是個過程,不是目的,同時它更不能像救火,而是帶有前瞻性而非突發性。人員新上崗時間并不長,有些值培訓力度很大,建立定期考試制度,短時間內既考了規程又考了操作,還考了理論,有獎有罰,其實大可不必。大家都在一起工作學習,平時培訓若能做到扎實有效,任務落實,知根知底,還用頻繁考試嗎?值內人員崗位層次不同,考出的成績并不能代表培訓效果,考核又能說明什么?平時培訓落不到實處,預期目的就如同空中樓閣,海市蜃樓,可望而不可及。所以,培訓不能急功近利,不能簡單地以考代培,只要制定出完整的培訓內容,有一個系統的培訓計劃,有一個鮮明的培訓目的,踏踏實實地落實到位就行了。

二是舍本求末,好大喜功。古人云:“物有本末,事有始終,知所先后,則近道也。”在當前集控運行值內培訓中,往往有從講完簡單的實際應用問題,繼而無意識地提及相關高深的理論,或者每每技術問答必然涉及理論的現象,事事總用理論壓人,這樣會給初學者一種這也不會那也不會的失落感,弄不清到底是先學實際應用,還是先學理論?兩手抓兩手都不硬,顛倒了因果,思維進入誤區,最終學習走了彎路,迷失了方向。筆者認為,培訓負責人必須從每個人的實際情況出發,因需施教、因材施教,分清“本末”、“主次”、“輕重”、“緩急”,做到使大家學有所需,學有所用。

三是閉關自守,故步自封。當前不少企業的集控運行值對于培訓的認識是“由值長來培訓”,忽略了與外界的合作,自己值內能解決的問題很快解決,自己值內欠缺的地方遲遲補不上,常此以往,值內知識老化固化,乏善可陳,員工在一個封閉的環境中喪失應有活力,學習人員的積極性受到抑制。集控運行人員由于工作性質,難得有外出調研的機會,愈發存在閉關自守、畫地為牢的不良現象。現有條件下,要做到突破瓶頸,汲新納善,就要求學會與兄弟值、與專業主管、與檢修人員、與外圍、與網絡、與生產廠家技術人員、與專業院校老師等等的交流和探討,學無止境,博眾家之長,補己之短,不失為上上策。

四是重罰輕獎,多罰少獎。一些值普遍存在將培訓等同于考試現象,有考試就有考核,其實最終的結果是嚴重損害了集控運行人員的根本利益,甚至造成逆反心理,上班很辛苦,學習很努力,結果很委屈,培訓效果和培訓動機背道而馳。究其原因,是沒有搞清楚培訓和考核二者之間不同的目的和針對性。培訓工作就是提升空間和查漏補缺的過程,因為值內每個人水平本來就參差不齊,某個人越是有差距,反過來我們越要反思,是不是我們培訓不到位,方法不對頭?為此,我們更要落實到行動中,幫助他們創造條件,克服障礙,促使迎頭趕上,幫助他們避免怠學情緒的產生。所以我們要轉變培訓考核思路,盡可能做到重獎輕罰,多獎少罰。

“春風化雨潤艱境,長風獵獵展雄章”。在實際工作中,相應只要我們充分利用科學發展觀和辯證思維的方法論,探索富有成效的培訓方法,建立一套切實可行的日常值內培訓長效機制,就一定能促進員工不斷提高自身業務素質、自我競爭能力、駕馭機組水平和防控風險能力,真正實現企業與員工的共贏。

In my opinion, the keen love for this career goes the first.Love breeds passion, creativity, determination and persistence.And these are the fundamental elements of becoming a good teacher.Like Ron Clark in the movie, whatever he encountered, he always clung to his constant earnestness and moved on.No love, no courage and persistence.Without it, he couldn’t have been so unforgettable and changed so many students’ lives including his own life.Another key word is belief.A good teacher believes he can be a good teacher and all of his students can be good students.This kind of belief starts a road for two other merits, trust and the sense of responsibility.Act on this notion, a good teacher is broad-minded with sharp eyes.He can find the talents and potentials of his every student.He loves,respects and trusts them.He will exert himself to shield them from being hurt and give them space to grow.In his eyes, everyone can make a difference.Therefore, no students should fall prey to the outer environment or the bias of a teacher.The sense of responsibility is always needed.As a teacher, he should be responsible for what he is doing, as is known that a teacher is cultivating people rather than just do a job.For Ron Clark, it is a kind of intense sense of responsibility that induced him not to give up and commit himself to this career.Finally, he won every student’s respect and admiration.For many reasons, teachers just proliferate nowadays.Whereas, whether everyone is ready and willing to be a good teacher remains a question.The only thing I want to say is that the chalk you hold is not just a chalk but the source of knowledge, the characters you write are not just characters but showing a big big world.A good teacher is to a child what a lighthouse is to a ship.Ships need navigation and children need carving.Difficult though it is, be a teacher and try to be a good teacher.
