March 7 news, a released report shows that Facebook, the brand value of $ 29.1 billion become 2012 the world's most influential social media brand, and Tencent Qzone is fourth.From the news we can see that Tencent has become a large international Internet company.Someone says, Tencent company is a legend.But when you know its history,you would not think so.In the summer of 1996, Israel's three young man develop a Instant message software ICQ.Before long,the ICQ became very popular among people.In 1999, China appeared a large number of instant message software, such as the Picq Oicq, OMMO , QQ's predecessor OICQ was also first introduced in February 1999.In 1997 Ma Hua teng contacted to ICQ and became its user, he deeply felt the ICQ's charm, but he also found its limitations: First, the English interface, second, it is difficult to operate,which makes ICQ hard to universal.So Ma

decided to develop a Chinese ICQ software,namely OICQ.At first,Ma Hua teng and his companions just wanted to sell the OICQ to some big companies for money,but it failed.After that they decided to manage the OICQ all by themselves,which was later proved to be a great success.Many people have the question why QQ is so fashionable.we know that QQ have nothing special in the function after all.But it is noteworthy that the design of the OICQ's interface is very reasonable, and it's easy for most of people to use no matter they have a good command to computer or not.Because of this ,the number of registered OICQ users reached over 20 million in just two months.Since then, Tencent began to success.In April 2000, the number of registered QQ users reached 5 million.The number incerased to a new height in April 2004, over the 300 million.Another surprising figure was that in September 30, 2011, the active QQ users amounted to 711.7 million while its peak concurrent users reached 145.4 million.These figures suggest that Tencent has grown into one of China's largest and most used Internet service company.We must realized that Tencent's development was not so smoothly.By 2000, Tencent OICQ basically already occupied

more than 90 percent of China's on-line instant message market.At that time they met some trouble.AOL send the lawyer's letter to Tencent and required OICQ renamed, because it violated the trademark of the ICQ.So the OICQ had to changed its name into QQ.By accident, people seems prefer QQ rather than OICQ.That was because people had regarded QQ as a nickname of OICQ.After ten years' development, Tencent has established a leading Internet platform including the QQ(QQ instant messaging),QQ.com,QQgame,QQzone ,3g.QQ.com ,Soso ,TenPay an so on,which can satisfy the various needs of the Internet including communications,information,entertainment,electronics business and other users.Tencent's development has a profound impact on the majority of Internet users to communicate, as well as their way of life.It also bring an a wider range of application to China's Internet industry.Looking forward, Tencent remains committed to enhancing its development and innovation capabilities while strengthening its nationwide branding for its long term development.More than 50% of Tencent employees are research and development staff.In 2007, Tencent invested more than RMB100 million in setting up the Tencent Research Institute, China's first Internet

政治環(huán)境：現(xiàn)在我國社會穩(wěn)定，任命生活水平提高，但是對于網(wǎng)絡(luò)游戲的虛擬物品的立法保護(hù)不夠完善，導(dǎo)致部分玩家利益受損。國際隊(duì)網(wǎng)絡(luò)游戲還是吃扶持的態(tài)度，但是迫于整個(gè)社會的壓力，還是對網(wǎng)絡(luò)游戲進(jìn)行了規(guī)范性的嘗試。經(jīng)濟(jì)環(huán)境：我國大力扶持IT行業(yè)的發(fā)展，網(wǎng)絡(luò)游戲因此順勢而發(fā)展。但是盜版的猖獗導(dǎo)致單機(jī)游戲廠商損失巨大，因?yàn)榫W(wǎng)絡(luò)游戲幾乎不存在盜版問題，轉(zhuǎn)向網(wǎng)絡(luò)游戲的開發(fā)運(yùn)營。

（1）現(xiàn)有企業(yè)競爭強(qiáng)度分析

網(wǎng)絡(luò)游戲作為近十年來新興的一種產(chǎn)業(yè)，吸引了大量的投資和技術(shù)，同時(shí)也是的同一價(jià)值環(huán)節(jié)上的競爭對手的數(shù)量較多，幾家比較大的網(wǎng)絡(luò)公司的力量對比差距很小，在共同的產(chǎn)業(yè)**那個(gè)規(guī)律性的支配下，各企業(yè)在獲取資源的能力、為了爭多市場所支配的資源量、可能采取的競爭方式、能功利用的產(chǎn)業(yè)協(xié)作體系、設(shè)置企業(yè)對市場的影響力和影響方式等方面都是相近的。（2）新進(jìn)入企業(yè)的潛在進(jìn)入分析

在資本量要求方面，投資幾百萬，上千萬，都可以研發(fā)游戲，都可以代理到游戲。任何有意向的企業(yè)找些制作過游戲的人，都可以推出一款網(wǎng)游，然而在宣傳的時(shí)候又都是中國第一的姿態(tài)，這造成整個(gè)行業(yè)魚龍混雜。

所以該行業(yè)的進(jìn)入障礙小，產(chǎn)品差異性小，易被模仿，所以新進(jìn)入企業(yè)的潛在進(jìn)入威脅較大。（3）供應(yīng)商分析

對于網(wǎng)絡(luò)游戲來說，其供應(yīng)源主要來自3個(gè)方面：設(shè)備供應(yīng)商、網(wǎng)絡(luò)供應(yīng)商、人才市場以及網(wǎng)絡(luò)游戲的開發(fā)商。在網(wǎng)絡(luò)游戲行業(yè)中，設(shè)備排除一般行政資源外主要是指用以存儲數(shù)據(jù)的服務(wù)器。各服務(wù)器供應(yīng)商之間競爭激烈，國外服務(wù)器供應(yīng)商為了進(jìn)入市場以低價(jià)格來與本地服務(wù)器供應(yīng)商搶奪市場份額。網(wǎng)絡(luò)供應(yīng)商雖然被電信、網(wǎng)通所壟斷，但是作為一種公共資源，他們難以借此在價(jià)格上對其消費(fèi)者進(jìn)行威脅。網(wǎng)絡(luò)游戲開發(fā)商是對于網(wǎng)絡(luò)游戲運(yùn)營商來說最大的威脅。大多數(shù)的網(wǎng)絡(luò)游戲運(yùn)營商都只是從網(wǎng)絡(luò)游戲開發(fā)商那獲得了代理權(quán)，很少有自主開發(fā)，自主運(yùn)營的，并且也不可能完全買斷一個(gè)游戲，因此，一旦和一個(gè)網(wǎng)絡(luò)游戲開發(fā)商簽訂了協(xié)議代理其產(chǎn)品，那么在之后的日子里就會不可避免的只能和其一直合作，而沒有選擇的余地，除非運(yùn)營商自己放棄這個(gè)項(xiàng)目，所以說網(wǎng)絡(luò)游戲開發(fā)商的力量是強(qiáng)大的，也因此構(gòu)成了供應(yīng)商方面最大的威脅。（4）買方分析

我國的市場容量大，在網(wǎng)用戶也在逐年增加，為我國網(wǎng)絡(luò)游戲的發(fā)展，提供了龐大的參與群體。人民生活水平提高因而支付能力快速增長，并且潛在需求量大，網(wǎng)絡(luò)游戲用戶占據(jù)互聯(lián)網(wǎng)用戶的比例增加。（5）替代產(chǎn)品分析

網(wǎng)絡(luò)游戲之間的替代現(xiàn)狀是各類游戲（包括益智休閑、競速、戰(zhàn)斗等類別）在各自的同類產(chǎn)品中某一或少數(shù)幾款占據(jù)絕對優(yōu)勢，其它同類產(chǎn)品幾乎無法產(chǎn)生威脅。此外，網(wǎng)絡(luò)游戲總有其生命周期，只有不斷創(chuàng)新發(fā)展，才能長盛不衰。因此，網(wǎng)絡(luò)游戲的替代效應(yīng)有限，每種游戲總有奇固定的用戶群，一般大多數(shù)用戶群不容易改變觀念轉(zhuǎn)投到另一種游戲。

優(yōu)勢：1）擁有的海量的注冊用戶和用戶資料；2）QQ品牌對其用戶的強(qiáng)有力影響和QQ用戶的強(qiáng)粘性；3）有全面且比較成功的產(chǎn)品線；4）擁有優(yōu)秀的研發(fā)團(tuán)隊(duì)；5）具有承火速的互聯(lián)網(wǎng)服務(wù)經(jīng)驗(yàn)；6）具有充沛的現(xiàn)金流和優(yōu)秀的財(cái)務(wù)報(bào)表，其股市形勢好；7）戰(zhàn)略合作伙伴眾多。

弱點(diǎn)：1）業(yè)務(wù)體制繁多導(dǎo)致公司不能兼顧到所有業(yè)務(wù)的發(fā)展；2）用戶的增長導(dǎo)致騰訊的定位越來越模糊；3）與基礎(chǔ)運(yùn)營商分成的局面刀子騰訊公司在互聯(lián)網(wǎng)自主權(quán)方面的網(wǎng)絡(luò)劣勢。

機(jī)會：1）1）信息科技能量是呈級數(shù)成長導(dǎo)致了中國互聯(lián)網(wǎng)信息業(yè)快速發(fā)展。2）國內(nèi)企業(yè)與國際競爭對手比具有本土化的成本優(yōu)勢、語言優(yōu)勢與行為習(xí)慣優(yōu)勢。3）國際競爭對手積極尋找與國內(nèi)企業(yè)的戰(zhàn)略合作或者進(jìn)行風(fēng)險(xiǎn)投資。威脅：1）互聯(lián)網(wǎng)競爭的升級，互聯(lián)網(wǎng)競爭不僅僅是宣傳的競爭，更重要的是如何滿足用戶的需求的競爭。2）網(wǎng)民的本質(zhì)是善變的，他們將流行更好服務(wù) 的企業(yè)。3)投資變化，風(fēng)頭扶持起越來越多的競爭對手，從各個(gè)方面對騰訊造成威脅。

四、公司戰(zhàn)略選擇

（一）產(chǎn)品開發(fā)戰(zhàn)略——產(chǎn)品擴(kuò)張戰(zhàn)略

產(chǎn)品擴(kuò)張戰(zhàn)略就是對企業(yè)現(xiàn)有核心競爭力的擴(kuò)展，騰訊在這方面利用其在市場方面的優(yōu)勢開發(fā)新產(chǎn)品。騰訊在通訊軟件上的優(yōu)勢使得其有了龐大的用戶群，如何增強(qiáng)這些用戶的娛樂體驗(yàn)，增加其對騰訊QQ的黏度，網(wǎng)絡(luò)游戲是必不可少的一個(gè)項(xiàng)目。騰訊利用了其在休閑游戲、棋牌游戲上的知識擴(kuò)展到大型角色扮演游及其他中心競技游戲上，取得了一定的成績。

五、騰訊公司戰(zhàn)略的總體分析

首先，QQ即時(shí)通訊軟件，在騰訊的發(fā)展過程中，僅僅是充當(dāng)聚寶盆，是一個(gè)平臺。在其龐大的用戶群的基礎(chǔ)上才能越走越好。
